well, there were apparently no small number of Lesbian or bisexual women that joined the royal navy and pretended to be men! (there was a documentary about it)

A pantomime dame pirate?

The ol pantomime horse routine always makes me laugh, esp out of context!
It fooled the Entmoot jail guards that time we sprung Lotsy! (course' the muppet band did a stirling job distracting 'em

)

How about a treacherous, gambling addicted opera singing Ariel type character on the island? ...and beyond? 'Ariel' could flit between boats and scenes and cause puck -like chaos?

what of one of the failed blue wizards, turned to drinking, carousing and accidentally letting off inadvertant wizardry?

Mad Mermaid?

A portentious slightly glowing cloud? Mystery signs in the sky?

As for your suggestions, there is enough magic flying around as it is.

But I have it! Zombie! Everyone loves a zombie! (The Discworld kind, not the brain eater.)

Name: Richard (Dick) Powers
Race: Formerly Human, now Dead
Personality: Nice and straightforward. Only embarrassed by two things: his zombieness and his name.
Experience: Was always a sailor. Eight years before the mast. Twelve years after the grave.
Skills and Fighting: Insanely strong. Picks up people and hits other people with the people he just picked up.
History: Was a young son of a posh family. Got shipped off to be a sailor. Got harassed. Hooked up with some pirates. Got harassed. Stole some treasure and legged it. Found out he was a zombie. Met some undead. Got harassed. Went back to sailing. Got harassed for smell. Hooked up with Captain McGreevey and is now being held prisoner. Might try to escape. You lot seem just right for him.
Other skills: Don’t sleep. Knows a billion songs.

yeah, havent read any adams in donkey's years, but terry pratchett. me bruv is working with his daughter on a storyline currently.

We're setting fire to their ship so they'll be stranded on the island and won't chase us. We can land on the first of the three islands and they can't reach us. Though there is always the chance they will see which way we go......

And with your excellent planning seems like there will certainly be none to few casualties. Or rather, no more than there have been in the battle.
